Across every sector, there’s a common obstacle paralyzing growth and success: the insidious impact of bad leadership, or what I refer to as the leadership crisis. But what is bad leadership, and why does it have such a profound effect on organizations? This leadership crisis has chilling effects on all industries. Whether it’s large corporate firms or small businesses, each and every one has had its fair share of leaders who are ineffective and utilize outdated beliefs, affecting their potential to thrive.

While my new book, The Transformational Leader, breaks this crisis down in granular detail, the purpose of this article is to answer a question I often get: Why are there so many ineffective leaders today?

Symptoms of Bad Leadership

Before we discuss the cause of today’s leadership crisis and how to solve it, let’s examine what is bad leadership how it presents itself in the workplace. You may recognize some of these issues from leaders in your company or maybe even on your team. We must learn to recognize these symptoms early.

Communication breakdown: Effective communication lies at the heart of successful leadership. However, many leaders today struggle to communicate clearly, transparently, and empathetically with their teams. This lack of communication results in low morale, misunderstandings, and a disconnect between leaders and employees.

Lack of accountability: Ineffective leaders often evade accountability, shifting blame onto others or refusing to acknowledge their mistakes. This lack of accountability not only creates a culture of impunity where unethical behavior goes unchecked, but it also erodes trust and undermines the very fabric of organizational integrity, which can have severe long-term consequences.

Failure to adapt: Like communication and accountability, adaptability is essential for effective leadership. Yet, many leaders cling to outdated methods and resist change, which stifles innovation and hinders organizational progress.

Root Causes of Bad Leadership

Leadership, in its essence, embodies the art of inspiring, guiding, and enabling others to achieve shared objectives. However, understanding what is bad leadership requires examining a confluence of factors, from systemic issues within organizational structures to individual shortcomings in character and competence, that contribute to the prevalence of poor leadership.

The flawed promotion process in many companies today is a primary contributor to the current crisis. Individuals often ascend to leadership positions based on tenure or technical expertise rather than possessing the necessary skills and qualities for effective leadership. The misconception that technical skills automatically translate into a leader being effective perpetuates a cycle wherein ill-equipped individuals find themselves in positions of authority. This process harms the company, its employees, and the person who was promoted.

Furthermore, organizations that prioritize short-term results over long-term sustainability exacerbate the problem. In such environments, leaders micromanage to meet immediate goals, sacrificing employee morale and engagement for expediency. This shortsighted approach creates a toxic work environment that hampers the development of future leaders.

Moreover, the lack of adequate leadership development programs compounds the issue. We can cultivate and hone effective leadership over time, as it is not an innate skill. However, many companies fail to invest in comprehensive training and mentorship initiatives for emerging leaders, leaving them to navigate the complexities of modern leadership alone.

Character flaws such as narcissism, egocentrism, and a lack of empathy also contribute to the growing tide of bad leadership. Leaders who prioritize their agendas over the well-being of their teams breed resentment and increase disengagement among employees, leading to decreased productivity and higher turnover rates.

In today’s hyperconnected world, the consequences of bad leadership extend far beyond the confines of the workplace. Research shows ineffective leaders produce lower job satisfaction, increased stress, and diminished employee mental well-being. The ripple effects of bad leadership can permeate entire industries, further eroding trust in institutions and stunting economic growth.

Solutions to Bad Leadership

Addressing the crisis of bad leadership will require a multifaceted approach, encompassing systemic reforms by organizations and increased effort by individuals.

Organizations must adopt more rigorous selection criteria, prioritizing emotional intelligence, communication skills, and a growth mindset. Businesses must also invest in leadership development programs to cultivate a pipeline of competent, ethical leaders to steer their teams through challenging times.

At the same time, aspiring leaders must undertake a journey of self-reflection and personal growth, working to cultivate integrity, humility, and resilience to help overcome the challenges of bad leadership tendencies. It’s also vital that they embrace servant leadership; when leaders prioritize their team’s needs above their own, it fosters trust and collaboration and lays the foundation for sustainable success. Along with this, leaders adopt a strategic mindset, balance short-term goals with long-term vision, and prioritize open, honest, and frequent communication as they practice self-accountability.

Moving Into the Future

The leadership crisis playing out in today’s workplaces is a complex issue that stems from a combination of systemic issues, cultural problems, and individual behaviors. By addressing what is bad leadership and its root causes, companies can mitigate the harmful impact of poor leadership and cultivate a new generation of effective, empathetic, and visionary leaders.

Not only is the characteristic of a transformational leader what inspires them, but it also distinguishes them in their capacity to inspire and effect enduring change. When considering what are key behaviors for transformational leaders, it becomes clear that their ability to inspire and create lasting change is unparalleled. One of my favorite things in the world to talk about is the power of transformational leadership. I not only speak about transformational leadership during my keynote presentations but also partner with organizations to create and embed leadership development programs focused on expanding transformational leaders throughout the entire organization.

The word transformation is one of the most used words in business today. It can mean a number of different things to different people, depending on the context in which it is used. For the sake of gaining clarity about what I am referring to when I mention transformational leadership, let’s address this first.

In the most simplistic sense, transformational leaders are game changers. They not only change the direction and level of performance of entire organizations, but they deeply impact those that they lead on a personal level. They care about people more than others. They coach their people more than others. They prioritize the health and well-being of the individuals within the company equally as much as they care about the numbers. Because of this mentality and approach, their presence and leadership transform everything and everyone for the better. These are just a few of the characteristics of transformational leaders that set them apart.

Core Characteristic of a Transformational Leader

To dig a little deeper into the meaning of a transformational leader and what are key behaviors for transformational leaders, here are four qualities that make up the fabric of the core characteristic of a transformational leader.

1. Leadership is a Way of Life 

The first characteristic of a transformational leader is that they are leaders in everything they do and in all aspects of their lives. Leadership is not about being in control or having power over anyone else. Leadership is both a mindset and a way of life. The best leaders that I have ever been around didn’t wait for a specific title or for someone else to give them permission to start leading. When leadership is a way of life in how you operate day in and day out, you lead from right where you are, regardless of circumstance.

The life of someone else can be changed forever because of how you decide to show up and approach your work and your own life on that particular day. You have the power to turn someone else’s bad day around by simply showing you care and sharing words of encouragement. When leadership is a way of life, the impact and influence will rub off on everything you do.

2. Set a Bold and Compelling Vision of the Future 

The second characteristic of a transformational leader is their ability to set a bold and compelling vision of the future. Spend just twenty minutes studying and watching videos of some of the greatest leaders to ever live. You will immediately be able to witness their ability to cast a vision of the future that is so much bigger than the past. Not only are they able to set a compelling vision of the future, but they are able to do it in a way that others deeply believe in that vision.

If you have a desire to transform the culture, people, or processes within an organization, it’s imperative that you start with a vision of where you aspire to go. Write the vision down. Spend a few weeks crystallizing what that vision looks like. How is it going to connect to the overall purpose of the organization? Get in the habit of constantly picturing a bigger and brighter future for those that you lead and your organization.

3. Strong Focus on Coaching and Development 

The third characteristic of a transformational leader is that they see themselves primarily as a coach. A common mistake that I see on a daily basis is leaders convincing themselves that they don’t have the time to coach and develop talent. The leadership team shouldn’t leave talent development and coaching to HR and completely disregard them. The leaders that get the most out of their people and transform the lives of everyone around them fully understand that coaching and developing their people is mission-critical.

The days of just managing people are a thing of the past. Employees want to work for an organization and leaders that prioritize their career trajectory and skill development. It’s a requirement for leading into the future. What makes transformational leaders so rare and their impact so powerful is their obsessiveness to genuinely invest in the lives of others. It’s not about them. It’s about developing others and creating more leaders within the organization.

4. Deeply Connected to Their Purpose

The fourth characteristic of a transformational leader is that everything they do is purpose-driven. Transformational leaders don’t just recite the company’s mission statement, they live it in everything they do. They are on a passion-fueled mission themselves. They are deeply connected individually to their purpose. They know exactly why they lead and what their personal leadership vision is. Because of this clarity, their daily commitment to attack each day with enthusiasm and a sense of purpose becomes contagious and influences others.

Being deeply connected to your purpose as a leader not only maximizes overall leadership impact, but it also provides you with the energy to keep moving forward despite the challenges and roadblocks. Whether you lead a team of five or five hundred, start crafting your own personal leadership vision if you haven’t already done so. Why do you want to lead? What does leadership mean to you? What type of impact do you want to have on others, both personally and professionally? Purpose-driven leadership is one of the most essential characteristics of transformational leaders.

There are a plethora of qualities that make transformational leaders stand out, but these four are a baseline to get you moving in the right direction. Understanding what are key behaviors for transformational leaders can help you adopt leadership as a way of life, instill compelling visions of the future, obsess over coaching your people, and discover your purpose as a leader, your impact will be uncommon and transformational.

If it was an easy journey, every leader would be transformational. It takes extensive work, focus, and patience, but it is very much worth the effort. The characteristic of a transformational leader is within reach for all of us, but it starts with a shift in our perspective. Don’t just lead. Transform!

In every organization, regardless of size or industry, success rises and falls with leadership. Sure, an organization with average leadership can experience some success, but the longevity of that success and growth will be drastically shortened compared to that of an organization with a transformational leader.

So, what exactly is a transformational leader?

In my own view, a transformational leader not only builds an incredible organization that grows each and every year, but inspires his or her people to constantly innovate and reach their full potential.

Transformational leaders create an extraordinary vision for their organizations, one which employees are then eager to fully “buy into” and work incredibly hard for every day, to bring it to life. What’s more, transformational leaders are obsessed about developing their people, not just collecting a profit.

To put it simply, transformational leaders positively disrupt individual organizations and entire industries.

In an article in Psychology Today, Ronald Riggio wrote that, “Research evidence clearly shows that groups led by transformational leaders have higher levels of performance and satisfaction than groups led by other types of leaders. Why? Because transformational leaders hold positive expectations for followers, believing that they can do their best.

“As a result, they inspire, empower and stimulate followers to exceed normal levels of performance. And, transformational leaders focus on and care about followers and their personal needs and development.”

I recently had the pleasure of spending the day with Bill Darcy, CEO of the National Kitchen & Bath Association. Darcy has not only transformed an organization, but an entire industry. Darcy is a transformational leader through and through. When you speak to his employees or colleagues at different companies, the impact and influence he has had is clear.

In our conversation, Darcy and I discussed three factors that have helped him rise to the top and become the transformational leader he is today.

1. Make each day count.

Spending the entire day with Darcy, I could easily see that he truly lived each and every day to the fullest. It’s not a coincidence that he listed this as number one when I asked him the three most important things that helped him get to where he is today.

Darcy said he’d learned the importance of making each day count when his son was born with a rare congenital abnormality and it was unclear whether the boy was going to make it or not. “Going through the experience of nearly losing my son changed not only my life forever, but also how I work and lead on a daily basis,” Darcy said.

Transformational leaders, in short, don’t waste their days. They make every single day count, and it shows in everything they do. They possess an incredible sense of urgency, which inspires their team members to act in the same manner. As legendary basketball coach John Wooden once said, “Make each day your masterpiece.”

2. Perseverance is key.

If you dig deep into the backstory of any transformational leader to analyze this person’s path to where he or she is today, you will often notice an incredible level of perseverance. Leaders, like anyone, experience plenty of tough and challenging times. Transformational leaders, however, stay poised during these times and trust in their process to get the job done.

Darcy said, “I have been rejected in my career more times than I can count, but the one thing that I always stayed true to was to always keep fighting for what you believe in. When you keep fighting, breakthroughs eventually arise.”

3. Effort equals results.

At the young age of 25, Darcy was working for the billionaire and Penske Corporation chairman, Roger Penske. Penske instilled in his organization and all of his employees the slogan “Effort equals results,” and Darcy told me that he was able to see firsthand how vital those words were in the company’s growth and success.

“Every detail mattered and the slogan that Penske used created a huge cultural influence,” Darcy said. “No one ever had to guess what was expected of them when they showed up to work in the morning.

“As a leader, you set the tone within your organization,” Darcy added. “The one thing that we can all control when we show up to work is the effort that we put forth.”

I hope Darcy’s story of becoming a transformational leader inspires you to have the same kind of influence on not only the organization that you lead, but the entire industry that you are in.
